E-commerce Marketing Expert Agency in the USA: Shopify, Amazon, Google Shopping and Meta, Run Against Profit

Most e-commerce agencies report ROAS because it flatters them. A store grows on contribution margin, repeat purchases and a channel mix that does not depend on one platform.

Why ROAS is the wrong headline number

Return on ad spend tells you revenue per ad dollar. It does not tell you whether you made money. A 4x ROAS on a product with 30 per cent gross margin, after shipping, payment fees and returns, can lose money on every order. Platform-reported ROAS also counts sales that would have happened anyway, from returning customers and brand searches.

An expert e-commerce agency starts by calculating break-even ROAS for each product line: the point where ad spend equals the margin left after cost of goods, shipping, fees and expected returns. Campaigns are then judged on contribution margin, the money left to pay for the business after variable costs and ads. See our guides on AOV and repeat purchase and scaling without ROAS collapsing.

The store comes before the ads

Ads send people to the store; the store decides whether they buy. Before raising budgets, check four things. Speed: product pages should load quickly on a phone, with compressed images and few apps injecting scripts. Product pages: clear photos, honest descriptions, sizing or specification details, shipping times and return policy near the buy button, and reviews. Checkout: guest checkout, Shop Pay, Apple Pay and Google Pay, no surprise costs at the last step. Trust: real contact details, a clear returns page, and an About page that says who is behind the brand.

Google Shopping and Performance Max

For most US product brands, Google Shopping is the highest-intent paid channel: people searching for a specific product, seeing price and image before they click. Performance Max now runs most Shopping inventory, and it is only as good as the feed. Product titles should lead with what people search (brand, product type, key attribute, size or colour), images should be clean, prices and availability must match the site, and custom labels should mark margin bands and best sellers.

Segment campaigns by margin and role: hero products with room to bid, long-tail products at lower targets, and clearance separately. Exclude your brand terms where appropriate so Performance Max does not take credit for searches you would win anyway. Our Shopping feed guide goes deeper.

Meta for discovery and retention

Meta finds new customers who were not searching yet. It works best with a steady supply of creative concepts, product videos, user-generated content, founder stories and offers, and with the Conversions API sending purchases and values accurately. Advantage+ shopping campaigns do much of the targeting now. Watch the defaults: Meta is switching on product browsing for existing ads, which suits catalogue brands but should be tested. Retention matters as much: email and SMS flows for welcome, abandoned cart, post-purchase and win-back typically bring a large share of profitable revenue at almost no media cost.

Amazon, Walmart and other marketplaces

Marketplaces bring buyers who are ready to purchase but take a large cut through referral fees, fulfilment and advertising. Amazon Sponsored Products and Sponsored Brands should be judged on ACoS against your margin and on TACoS, total ad spend as a share of total sales, which shows whether ads are building organic rank or just renting sales. Walmart Marketplace is smaller but less crowded in many categories. Keep inventory and pricing synced across Shopify and marketplaces so you do not oversell. See Amazon ACoS and TACoS and inventory integration.

A 90-day plan for a US store

Month one: measure and fix. Calculate break-even ROAS by product line. Audit the Shopify store for speed, product page content, checkout friction and tracking. Check that GA4, the Meta pixel and Conversions API, and Google's purchase tracking agree with Shopify's order count within a few per cent; if they do not, every later decision is built on bad data. Clean the product feed and set up custom labels for margin.

Month two: rebuild the paid structure. Segment Shopping and Performance Max by margin and role, set brand exclusions, launch four to six Meta creative concepts in Advantage+ shopping campaigns, and switch on the core email and SMS flows. Start Amazon or Walmart sponsored ads on the products with enough margin to carry referral and fulfilment fees.

Month three: scale what holds margin. Increase budgets in steps of 20 to 30 per cent on campaigns and products that stay above break-even, refresh creative on a fixed rhythm, and review new versus returning customer share every week. By the end of the quarter you should know which channels bring profitable first orders and which mainly re-buy existing customers.

The plan sounds slow next to agencies that promise to double revenue in a month. It is the version that still works in month twelve.

What reporting should show

Weekly: spend, orders, revenue, blended cost per acquisition and contribution margin by channel, new versus returning customers, and stock issues. Monthly: cohort repeat rates, channel mix, creative and product winners, and the plan. A blended view matters more than any single platform's numbers, because Google, Meta and Amazon all claim credit for the same customers.

E-commerce markets across the USA

US e-commerce is national, but audiences and costs differ by state. California and New York have the largest and most expensive audiences, where creative fatigue shows fastest. Washington, home to Seattle's e-commerce and cloud ecosystem, has sophisticated buyers who compare carefully. Texas and Florida are large, fast-growing markets where shipping speed and sales tax messaging matter. Georgia and Illinois are logistics hubs, which helps brands that fulfil from Atlanta or Chicago. Frequently asked questions

What does an e-commerce marketing agency do?

Improves the store, runs Google Shopping, Performance Max, Meta and marketplace ads, sets up tracking, and reports on contribution margin and repeat purchase.

What is break-even ROAS?

The ROAS at which ad spend equals the margin left after product cost, shipping, fees and returns. Below it, each order loses money.

Is Performance Max good for Shopify stores?

Usually yes, with a clean feed, margin-based segmentation and brand exclusions.

Should I sell on Amazon as well as Shopify?

Often, if margins allow for referral, fulfilment and ad costs. Track TACoS to see whether ads are building organic rank.

How important is site speed for e-commerce?

Very. Slow product pages lose mobile shoppers before they see the price.

What is contribution margin?

Revenue minus product cost, shipping, fees, returns and ad spend: the money left to run the business.

Do you build Shopify stores?

Yes, including custom themes, app setup, payment and shipping, and catalogue sync with Google, Meta and marketplaces.

How much should an e-commerce brand spend on ads?

As much as stays above break-even on a blended basis, scaled in steps while contribution margin holds.

Do email and SMS matter?

Yes. Welcome, abandoned cart and post-purchase flows often drive a large share of profitable revenue.
