Why most CRM projects disappoint

A business buys a CRM, imports its contacts, and six months later the team is back on WhatsApp and spreadsheets. The software was fine. Nobody decided what it was for.

The common pattern: default pipeline stages that do not match how customers buy, no rule about who owns a lead, optional fields nobody fills in, and no connection to where leads come from. The CRM ends up holding names and numbers and very little else.

The six decisions below take a few hours. They matter more than which product you choose.

The six decisions

1. Pipeline stages. Write down the real steps a buyer goes through with you. For a service business it might be: new, contacted, qualified, meeting held, proposal sent, won, lost. For education: enquiry, counselling booked, counselled, application, fee paid. Keep it to the steps that genuinely change what your team does next.

2. Qualification rules. What makes a lead qualified? Budget above a level, a need you serve, a timeline, the right location. Write it down so every salesperson applies the same test.

3. Ownership. Every lead has one owner. Decide how leads are assigned: round robin, by city, by service, by language.

4. Next action. Every open lead has a next step with a date. Leads without one are the ones that get forgotten.

5. Lost reasons. A short fixed list: price, timing, chose competitor, not reachable, not qualified. This is the most useful data a CRM holds for marketing, and the least often recorded.

6. Source tracking. Every lead records where it came from automatically: channel, campaign, and ideally the ad or keyword. Manual "how did you hear about us" fields are unreliable.

Choosing the software

Once those decisions exist, choosing is straightforward. Check that the product supports your pipeline and fields, integrates with your lead sources such as website forms, Meta lead ads and WhatsApp, has a usable mobile app if your team works on the move, and can export or send lead outcomes to ad platforms.

For many small businesses in India, CRMs with strong WhatsApp integration work better than products designed around email. In the USA, UK and Canada, email and calendar integration usually matter more. Price per user adds up quickly, so start with the people who handle leads, not the whole company.

Where the CRM pays for itself: connecting it to your ads

A CRM that knows which leads became customers can tell Google Ads and Meta the same thing. Google calls this offline conversion import. Meta receives it through the Conversions API.

Once connected, the platforms stop optimising for anyone who fills a form and start finding people who resemble your buyers. For businesses with a real gap between lead volume and sales, this is usually the largest single improvement available to the ad account.

For growing businesses in cities such as Kolkata, Pune, Chandigarh and Lucknow, where sales teams are small and leads come in over WhatsApp and phone, the most useful change is usually automatic capture from WhatsApp and ads into one pipeline, with every lead assigned.
