Hiring a Performance Marketing Agency as a US Small Business: What Should Happen in the First 90 Days

Most agency relationships go wrong in the first month, through vague goals, broken tracking and reports nobody reads. A week-by-week picture of what good looks like.

Before you sign

Agree on three things in writing. The goal, expressed as a business number: qualified leads at a target cost, booked appointments, sales at a contribution margin, not clicks or impressions. Ownership: ad accounts, analytics, tag manager, call tracking, website and data in your name, with the agency given access. Reporting: what you will receive, how often, and who explains it. If an agency resists any of these, keep looking. Our agency, in-house or freelancer guide helps with the earlier decision.

Weeks 1 to 2: audit and tracking

A good agency starts by looking, not launching. It reviews your existing Google Ads and Meta accounts, analytics and conversion setup, website and landing pages, CRM and how leads are handled, and your numbers: average order or job value, close rate, margin. It fixes tracking first: real conversions only, enhanced conversions on Google, Conversions API on Meta, call tracking with recordings, and a way to send qualified-lead and closed-sale outcomes back to the platforms. Without this, every later decision is guesswork. Our marketing audit guide lists what should be checked.

Weeks 3 to 4: stop the leaks

Most accounts have obvious waste: irrelevant search terms, location settings that include people outside your area, low-quality networks, campaigns that spend without converting, automated assets nobody approved, Meta audiences overlapping with existing customers. Fixing these often lowers cost per result before anything new is built. Expect a short written list of what was changed and why. If month one produces no list like this, ask what the agency actually did.

Month 2: test what matters

With tracking clean, the agency tests the levers that move results most. On Google: campaign structure by service and intent, ad copy that states the offer, landing pages matched to each service. On Meta: four to six genuinely different creative concepts. On the website: a clearer offer, visible pricing where possible, shorter forms, faster pages. Each test should have a hypothesis and a result, even when the result is "no difference". Expect performance to move unevenly in this month; learning costs something. A good agency tells you in advance which tests are running, how long each needs and what result would count as a win, so you can judge the month on decisions made, not just on the numbers that happened to land.

Month 3: scale and settle

By the third month you should know your real cost per qualified lead or sale by channel and which campaigns, ads and pages produce it. Budgets move toward what works in steps of 20 to 30 per cent, losers are cut, winners are iterated, and the monthly plan becomes routine: what we learned, what we changed, what is next. If the numbers do not work after a properly run quarter, a good agency says so and looks at what sits outside marketing: price, offer, sales process, capacity. That conversation is uncomfortable and valuable.

What reporting should look like

One page, in plain English, every month: spend, results on the agreed number, trend against last month, what changed, what is planned, and anything the agency needs from you. Weekly check-ins in the first month; monthly after that. Dashboards are useful, but a dashboard without explanation is not reporting. Ask the agency to call out bad news first.

Red flags

Promises of a specific cost per lead or a ranking before anyone has seen your data. Accounts opened in the agency's name. Reports full of impressions, reach and click-through rate with no leads or revenue. Long contracts with no performance review points. No questions about your margins, close rates or sales process. A different person on every call. Any of these is a reason to ask hard questions early.

Green flags look like the opposite: the agency asks about your margins and close rates in the first call, tells you something uncomfortable about your current setup, writes down what it will change and when, and is happy for you to keep every account and every file if you leave. Those are the signs of a partner that expects to be judged on results.

What you need to provide

Agencies can only be as good as the information they get. In the first week, share access to every account, your real numbers (average job or order value, gross margin, close rate, seasonality), your best and worst customers and why, your current offers and prices, and who in your team handles leads. Then commit to answering two things quickly: whether leads were qualified, and whether they bought. That feedback is what lets the agency, and Google and Meta's algorithms, find more of the right customers. Most underperforming agency relationships we inherit had no lead feedback loop at all.

Make time for a short weekly call in the first month and a monthly review after that. An hour a month from the owner is the cheapest performance improvement available.

Working with an agency in another time zone

We are based in Kolkata and work with US businesses remotely. Our afternoon overlaps the US morning, so reviews happen early Eastern or Pacific time, and account changes can be made while your market sleeps. What makes remote work succeed is the same as any agency relationship: shared access, written plans, recorded calls and one accountable lead. Our time-zone guide covers the practical side.

US markets we work in

Every state is a different auction. Texas and Florida are large, fast-growing markets with strong home service and real estate demand. California and New York are expensive, where tracking and conversion work pay back fastest. Ohio, North Carolina and Georgia let modest budgets cover several metros. Our USA page links every state, and our Google Ads, Meta Ads and lead generation pages cover each in detail.
